Your sales playbook to expand on a budget

Sales is about human relationships. So when I head this month to the US I’m following a similar commercial approach I also used to grow across Europe: be in the market, meet entrepreneurs, speak with investors. What’s different ? How I reach prospects and the speed of decision making behind it.

By design, most Deep Tech Solutions address global highly specialised (niche) markets. Like me, many Entrepreneurs need to balance global growth ambitions with finite resources and liquidity. 

For most, expanding into new markets creates uncertainty. The first step is understanding whether there is a need for your solution. 

Demand is there, but that doesn’t mean your company will win the deal, the sales approach also changes when the geography changes.

Erin Meyer, professor at INSEAD and author of The Culture Map, spent years studying exactly how cultures make commercial decisions differently. Her finding help understand the differences between European and American cultures.

How Sales change when you go global

  1. Your lose brand recognition

    New geographies means making a name for yourself in a new region. Forrester's 2024 Buyers' Journey Survey found that 92% of B2B buyers enter the purchasing process with at least one vendor already in mind. 

  2. You struggle to get the right contacts

    73% of B2B executives rank word of mouth as their number one vendor consideration factor. But in a new market, you have no word of mouth, no warm introductions, and no track record to generate them.

  3. You need to shift into higher gear

    In Europe, the decision maker is accessible but decisions move slowly: 6sense's European B2B Buying Journey data puts the average buying cycle at 9.8 months. In the US, decisions happen fast, but key executive budget holders are difficult to reach. Without an internal champion fighting for you inside the organization, you will rarely reach the decision-maker.

The takeaway: Founders who expand successfully do not necessarily have superior products; they master the local commercial terrain before committing capital.

Four steps into a new market and extend your runway

Before you commit capital to a new geography, answer three questions.

  • Can your product be exported without local integration?

  • Does the customer need on-site support?

  • What level of commercial validation do you have before expanding?

  1. Validate your business model before you invest.
    Flybotix validated markets in the US and Asia through local distributors before hiring regional staff. Revenue and commercial traction came first; headcount followed.

  2. Find a trusted partner before you land.
    A local accelerator, a Sales-as-a-Service Partner, trade association, or industry event is where your first champion is built. A targeted account list is a place t start but you need to connect before you land!

  3. Adapt your qualification rhythm to the market.
    Forget European nurture cycles in the US market. American buyers expect speed. Define clear next steps quickly or you'll quickly drop out of their consideration set. Directness about intent and timelines isn't viewed as pushy in North America, it's standard business practice.

  4. Close one local reference before you scale.
    American buyers want American proof, as do European buyers. Your first deal in a new market is not just revenue; it is the proof point that unlocks the next ten accounts.
