How to start selling commercial traction

Last month at Leti Innovation Days in Grenoble, Saclay Spring in Paris, or Hello Tomorrow in Amsterdam, founders prepared themselves for fundraising, meetings with investors and Series A seed round. The big topic they kept thinking about was “Valuation”.
At the same time, SpaceX priced its IPO at $1.77 trillion. Is such a high valuation associated with a successful startup? In my opinion, the real answer lies in the size of the market opportunity, the cash runway and what the revenue multiple says about the business. We should take Aswath Damodaran, NYU's Dean of Valuation, position on SpaceX’s valuation as reference: "At the rumored pricing of $1.8 trillion for the company, it is too richly priced for my tastes."
30 second pitch. It’s so simple, it’s 3 sentences.
The first is one sentence on what does your company do.
Second sentence: how big is your market.
Third sentence: how much traction do you have.
Build the revenue to sustain your valuation
Lilium, the german flying taxi startup, entered insolvency in 2024 with a $3.3 billion valuation. Northvolt raised over $15 billion and filed for bankruptcy the same year.
Your valuation is built on one thing: your sales. Not your technology. Not your team. When an investor decides what your company is worth, three metrics drive that number:
Frank Demmler, a guest on my podcast who has worked alongside over 400 early-stage startups, was very clear on this.
I had the chance to speak with Balz Roth, a professional angel investor, and he put it plainly: investing is easy. Getting out is where the number gets tested. According to Ilya Strebulaev of Stanford University, published in The Business Times in 2026: 332 of the 1,900 unicorns tracked had raised at or below their peak valuation, and 383 had not raised new funding in three years.
So the question is not whether your valuation is too high or too low. It is whether it is sustained by robust, scalable customer revenues.

How to close the gap between valuation and sales
Build your commercial traction before your next raise.
Document every closed deal: who bought, what triggered it, and how long it took.
Target five documented deals before your next investor conversation.
Know your investor's exit math before you pitch.
An angel needs 3-5x. A VC needs 10x. Run your current revenue multiple against those numbers.
If the math does not work, change the investor or build more traction before you raise.
Get Customer money before your next funding.
Pierre Garnier, words at Leti Innovation cut through it at: "The best pocket to get money from is the customers. Getting the right customer is the real work." That is the only thing that makes a valuation hold.
One signed contract buys you a runway without equity cost.
Know your runway before every investor conversation.
Eighteen months is leverage. Six months is desperation.
Set your sales targets to reach eighteen months, not to hit a pitch deck number.
Value-based Pricing is your single strongest lever
When I spoke with John Thomas, who sold M-Star Simulations without raising a single venture round, he was direct: price to the value you deliver, not what it costs to produce.
